Getting Outbound Leads to the Sales Gallery in a High-Rate Market
In a luxury property market squeezed by high interest rates, I tripled monthly leads, cut cost per lead by about 75%, tripled the contact rate and built an AI-powered lead system that now brings 10+ prospects to the sales gallery every week.
- Increased: Monthly leads tripled, from ~100 to 300+
- Decreased: Cost per lead fell ~75%, with ~30% less ad spend
- Milestone: 10+ prospects a week visiting the sales gallery, from outbound marketing leads

Luxury and high-end apartments · primary developer sales · Ho Chi Minh City
The context: a market that pushed back from both sides
I joined a primary developer selling luxury and high-end apartments in Ho Chi Minh City at a difficult moment. High interest rates squeezed demand from two directions at once.
- Cash buyers could earn safe, attractive returns simply by keeping their money in the bank.
- Leveraged investors faced floating rates that made buying to resell far too risky.
Competitors answered by spending more on ads. I believed the problem was not reach. It was what happened between the first click and the first real conversation.
Diagnosis: three leaks in the funnel
- The lead form asked the wrong first question. Most projects in the market asked “How many bedrooms?” before anything else, a hard question for someone who does not yet know prices or layouts.
- Leads arrived too late. They moved by hand from one sales team to the next, sometimes waiting up to an hour, while Messenger enquiries mostly ended after “what’s the price?”.
- Every lead was treated the same. Strong and weak leads competed for the same attention from a team of about ten salespeople.
What I changed
A lead form built as a conversation. I moved Meta campaigns from messages to a five-question form designed around buyer psychology: investor or home buyer first, then experience, then what matters most, then a small commitment to visit the sales gallery and a choice of contact channel. The form is longer, yet it converts better, because every answer makes the next one easier. Read the story behind the form.
Many small tests instead of a few big bets. I ran satellite tests across creatives and audiences, more than 50 Meta ad tests in total, and moved budget only to what proved itself.
An AI-powered Lead Game. I designed and built, with AI throughout, a system that processes the data, scores every lead and connects directly to our tools through APIs. Three times a day, at convenient hours, each salesperson receives 20 leads to call. Call outcomes feed back into the score, so the best leads rise to the top of the list and the weakest sink to the bottom.
Results
| Area | Result |
|---|---|
| Monthly leads | 3x, from ~100 to 300+ |
| Cost per lead | about −75%, with ~30% less total ad spend |
| Lead contact rate | 60%+, roughly 3x the previous level |
| In-person visits | 10+ prospects at the sales gallery every week, a first for the company from marketing leads |
The last number matters most. These were outbound leads, people the team called after they left their details, not customers who searched for us on Google. Bringing them to a luxury sales gallery every week, in this market, is the result I am proudest of.
What I learned
Spending more does not fix a funnel. Fixing the moments where people hesitate does: the first question they are asked, the minutes before someone calls them back, and which lead gets the best salesperson’s attention.
In a hard market, the advantage goes to the team that wastes the fewest good leads.
